Sun Life began re-examining its future ways of working as pandemic-era virtual work reshaped expectations. The U.S. business partnered with Veldhoen + Company to move from vision to daily behaviour—building a practical foundation for flexibility, wellbeing, and performance.

The Challenge

Sun Life’s U.S. leaders had an inspiring Future of Work vision, but cultural and behavioural clarity was missing. Data revealed a gap between leaders’ and employees’ expectations on flexibility and returning to the office. The task was to turn abstract principles into clear, relatable actions for all.

Approach / Process / Interventions


  • Ran an organisation-wide readiness survey capturing work patterns and pain points.
  • Held data-driven dialogues with senior leadership to interpret results.
  • Created a Change Ambassador network across functions and levels.
  • Facilitated sense-making workshops to define four key behaviours:
    • Prioritise Wellbeing
    • Connect Intentionally
    • Protect Focus Time
    • Focus on Outcomes
